References matter. Of course most references will be reluctant to say anything negative about a candidate. However, you can make reference checking a valuable component of recruiting by asking probing questions. For example: What did you do to help improve his/her skill set? Another example may be: How can we help him/her succeed? Listen carefully to the answers to your questions and “read between the lines”. Finally, sometimes what is not said is as important as what is said.
